I picked [BISYRI: insert industry — e.g., "the travel/charter boat industry, an area I work in with several clients"] and ran the top 10 results for a competitive search term through the AEO Analyzer. No cherry-picking — just the first 10 organic results.

8 of 10 failed the same 3 checks. Not 3 different checks — the exact same 3, across 8 different sites. Here's what they were and what the other 2 sites did that the rest didn't.

The Setup

Sites tested: the first 10 unique domains in organic results (excluding ads, maps, and aggregators). I ran each URL through bisyri.co/tools/aeo-check/ and recorded the scores.

Failure 1: No Organization Schema (8 of 10)

Eight sites had no Organization JSON-LD block. This means AI engines have no machine-readable record of who these businesses are — their name (as a structured entity), their URL, their contact information, their LinkedIn or other authoritative profiles.

Without Organization schema, AI engines have to construct the entity from unstructured page text. That's slower, less reliable, and produces more attribution errors. When a user asks ChatGPT "who provides [service] in [location]?", sites with Organization schema are far more likely to be cited correctly than sites without it.

Adding an Organization block to a homepage takes under an hour. It's the highest-ROI AEO fix on this list.

Failure 2: No FAQPage Schema (8 of 10)

Most of these sites had FAQ-style content — common questions answered in their service pages, blog posts, or dedicated FAQ sections. But almost none had FAQPage JSON-LD marking it up.

The consequence: AI engines reading these pages see Q&A content in plain text and have to guess which parts are answers to which questions. FAQPage schema makes this explicit. A question marked up with FAQPage can be extracted and cited verbatim — without guessing.

Failure 3: AI Crawlers Blocked (5 of 10)

Five sites were blocking at least one major AI crawler in robots.txt. The most common blocked bots: [BISYRI: insert which bots appeared most often in Disallow rules]. In three cases, the blocks were blanket Disallow: / rules under User-agent: * — added years ago for SEO reasons, now silently excluding the entire site from AI citation.

One site was blocking Google-Extended specifically, which means it's invisible to Google AI Overviews while still ranking in traditional Google search results. That's a significant and easily fixed AI visibility gap.

The striking finding: some of the highest-DR sites in the results were among the worst for AI-readiness. Traditional SEO authority and AEO readiness are independent variables. The site with the best AEO score was not the one with the highest authority.

What the 2 Better Sites Did

The two sites that passed these checks had Organization schema with sameAs links, at least one page with FAQPage schema, and robots.txt that allowed all 7 major AI crawlers. Both also had datePublished in their Article schema — the freshness signal that helps AI engines prioritize recent content.
